Retention System
Customer Reactivation & Win-Back
Every firearm business has a list of customers who used to buy. Reactivation is the cheapest revenue available in an industry where new-customer acquisition is structurally expensive.
Prioritization
Not every lapsed customer is worth the same effort
Tiering the list is what turns reactivation from a mass email into a program with a return.
Your highest-value lapsed customers deserve something closer to personal outreach — a call from the counter, an early look at inventory, an invitation. Sending them the same generic ten-percent-off email as everyone else wastes the relationship.
At the other end, contacts who have not opened anything in a year should be suppressed. Keeping them inflates the list and quietly degrades inbox placement for the customers who actually engage.
High-value lapsed
Personal outreach, best offer, human follow-up
Category buyers
Relevant restock or new arrival in their category
One-time buyers
Reintroduce the store, not just a discount
Unresponsive
Final attempt, then suppression to protect deliverability
Priority follows past value. A blanket win-back email to the whole list is how sender reputation gets spent.
Scope
What reactivation involves
A repeatable program rather than an annual campaign.
Category intervals
Ammunition, accessories and firearms each with their own clock.
Lapse triggers
Automatic entry into win-back when a threshold is crossed.
Value tiers
Effort and offer scaled to prior customer value.
Category-relevant hooks
New arrivals and restocks in the customer's own interest area.
Counter outreach lists
Named lists your staff can actually work by phone.
Range and membership lapse
Expired members handled as their own segment.
Sequence limits
A defined end so the program does not run indefinitely.
Suppression rules
Retirement of unresponsive contacts on a schedule.
Reporting
Reactivation rate and revenue by tier, reviewed quarterly.
Method
How we build reactivation
- 01
Interval analysis
Real repeat-purchase intervals by category, measured from your own data.
- 02
Lapse definitions
Thresholds per segment rather than one arbitrary number for everyone.
- 03
Value tiering
Prioritize by prior spend and margin, not by list order.
- 04
Offer strategy
Relevance first, incentive only where it is genuinely needed.
- 05
Sequence build
Short, escalating outreach with a defined stopping point.
- 06
Suppression
Unresponsive contacts retired to protect sending reputation.
Reactivation needs CRM segments to know who lapsed, automation to trigger without supervision, and a healthy email program so the messages arrive.
Experience
What we look at in a reactivation review
True repeat interval
Calculated per category from your transactions, not from industry averages.
Margin of the offer
A win-back that loses money at scale is not a win.
Channel mix
For top-tier customers, a phone call still beats any automated sequence.
Deliverability cost
Every send to a dead contact is borrowed against future inbox placement.

Klaviyo was implemented as the retention layer — purchase-based segmentation, transfer follow-up and post-purchase flows — so repeat business runs on owned data rather than paid reach.

Common questions
- What counts as a lapsed customer for a gun store?
- It depends on the category. An ammunition buyer who has not returned in three months is lapsed; a firearm buyer at three months is normal. Lapse thresholds should be set per category based on your own repeat-purchase intervals.
- Does discounting bring customers back?
- Sometimes, and often at the cost of margin you did not need to give up. Relevance usually outperforms discount: the right restock notice or new arrival in their category beats a blanket percentage off.
- How many win-back attempts should we make?
- A short, well-targeted sequence, then suppression. Continuing to email people who never engage damages deliverability for the customers who do.
